Started with hiring the right people upfront – a good mix of skills in a variety of disciplines, a few people came from the tobacco industry.
Define the problem – whenever you set an organic thing on fire you get a big number of compounds (5,000) some are every toxic. Basically creating aerosols, with toxic compounds. It’s not just the tobacco, but almost anything when set of fire. So now they try to develop a different process in which tobacco is heated but no burned!
Got funding with senior management not that clear about the expected outcomes.
R&D people all know it’s about getting the media and the world to talk differently about PM and their R&D.

Chaos comes from an open program for ideas and some competition.
Created statements of culture and then described what would be the behaviors that they are looking for.

The role of the leaders is helping people to get from one point to another, when someone is stuck. Put a lot of effort into equipping the leaders with tools and techniques to confront unacceptable behavior. Put in place an anonymous feedback mechanism.
